Adopt Custom Best Practice Systems to Boost Your Farm’s Output and Profits [TIP: Watch New Mind Map Based Video Explanation of Tayo Solagbade’s Best Operation Process Management System – BOPMS™]

In the closing chapter of the 4,000 word international Agribusiness case study paper (click for details) I got paid by a European Union funded NGO to write in December 2013, I noted that there was a case to be made for (what I call) a Best Operating Process Management System (BOPMS) ™ for Profitable Farm Business Management.

By this I mean farm businesses, regardless of size, need to develop and implement systems of operation that will enable them achieve repeatable and reproducible quality and volume of output over time.

This will be done much the same way as (for instance) large manufacturing multinationals conduct their own operations, to achieve what they call “Right First Time, Every Time” output .

I know about the above, because I trained – and functioned – as a Best Practice Manufacturing Process Management Champion in a large manufacturing organization.

In 2003, I undertook a 6 month apprenticeship on a Catfish Farm in Lagos State’s Abesan Estate.

Being the passionately driven performance improvement enthusiast that I was, I soon noticed during that period, the similarities between manufacturing operations that I’d worked in as an employee and farm business operations that I had to partake in – and later support clients with.

The most important feature I noticed was that they were both batch operations – and it occurred to me that THAT singular attribute made it easy to adapt Performance Management techniques and concepts from the manufacturing workplace to the farm business environment.

So, in closing the final chapter of my case study paper, I wrote as follows:

“Entrenchment of farm wide best practice systems is crucial to profitable long term success.

A Best Operating Process Management System (BOPMS) ™ comprises 5 aspects. One of them is use of customizable “Enterprise Information Systems (EIS)” i.e. custom software to monitor farm Key Performance Indicators (KPIs) for proactive and profitable decision making.

This paper discussed how feed formulation, using one such EIS, can be done by farmers.

However, we believe that entire farm businesses can benefit from the same approach. To rejuvenate agribusiness, and make young people want to venture into it, best practice systems which ensure predictable farm business performances must be entrenched.

A comprehensive paper on practical benefits of adopting a BOPMS™ is forthcoming.

That paper has yet to be written, as I’m keen to establish a basis for writing it, by way of a good client base of users for such a system.

In other words, I’m working a plan to win over a representative number of client Farm CEOs to participate in use of a BOPMS™ I will develop and implement for them.

The reason I’m keen to do this is so as to identify and cater for what are called “Indigenous Knowledge Systems” that our Farm CEOs employ to get optimal returns from their operations in this part of the world, which is generally a harsher and less developed/regulated socioeconomic environment, than what obtains in other parts of the world.

Having identified those IKS, I intend to incorporate them into the customizable EIS that can be developed for farm businesses, for use by the Farm CEO in better analyzing and planning for profitable management of the business.

Sadly, most farm business owners in this part of the world remain largely preoccupied with the challenges of day to day running of their enterprises which are plagued by shortages arising from lack of proper infrastructure and other resources.

Due to the need to expend their own personal resources (often money) cover those shortfalls (e.g. power supply); the farmers tend to regard any request for them to exert themselves further warily.

So most of them make only a minimal investment – typically in development of a custom EIS, specifically software adapted for their needs.

Every now and then I’ve come across a Farm CEO (or farm support expert) who suggests that custom software applications built by developers in advanced economies already address the needs of farm business – making the EIS I advocate for adoption (like my custom Excel-VB Catfish Farm Business Manager)  unnecessary

I however argue that quite often solutions developed based on farm business operations outside the Nigerian/African workplace can often be a bit limiting in that they may NOT to cater for those aspects that make our enterprises tick.

Indeed, many times one finds that our farm business owners generally have to adapt their operations to suit the way the foreign developed app is designed.

This tends to compel them to give up capturing certain unique aspects of their operations that would otherwise have provided additional valuable insights to better understand how to improve the process’ performance.

In essence therefore, my recommendation is that farm businesses in this part of the world incorporate whatever useful features and functions exist in solutions from developed societies with those they identify as needed on the local front

This will help them evolve a better adapted EIS for use in their farm planning and decision making,

A good example of how this can be done is the process I’m currently following, in partnership with a group of Catfish Farm CEOs who signed up for it, to test drive my latest app called the “Excel-VB Catfish Farm Business Manager (CFBM) ™.

The participants paid a VERY low promo fee to gain access to the evaluation version of the app, which they are now to post real life data into for about a month, and also send back to me with details of any features and functions they want added to it, to make it better suited to their needs.

By the time we’re done, the app would have been tweaked to meet the expectations of a larger majority of farm businesses within and outside Nigeria/Africa – since I’m also building in useful features from other commercial apps.

That’s more or less the way I’ve evolved my 2 most popular apps – the Excel-VB Ration Formulator and the Poultry Farm Manager.

In this way, the EIS becomes adaptable to meet the needs of virtually any farm business operation, possibly with a few modifications.

This is the case with my Excel-VB Ration Formulator, for instance, which was used as the basis for writing the 4,000 word case study paper I mentioned at the start of this piece.

I intend to make the CFBM play a similar role, to serve as an example of what is possible to stakeholders in our farm business industry.

The challenges we face locally make it imperative that we aim to intelligently domestic solutions to meet our needs, in this manner, if we are to get the best possible results.

So login. Your getting to this place is something you will have to pick up in the manual I will send to you.

And I want to show you how to use 2 of the most important interfaces in this software for Catfish Farm Business.

The first one is the Pond Feed Records Sheet (PFRS) and I will do another video on the Pond Management Records Sheet (PMRS).

So let’s go to the Pond Feed Records Sheet (PFRS)

Click the button (for it) on the Main Menu…

Now, the first…okay, let’s just not have to see the coding interface…let’s get rid of that…

Right, so the first place you get to…this is the ready to print copy of the Pond Daily Feed Record Sheet…

And there are 2 buttons here,,,”Print Preview – Excluding Tips” and “Print Preview – With Tips”

These are the tips on how to make entries into it (by hand, on paper)

This format was obtained from one of the best practice documents I downloaded from the web…I have links to that that I provide to everybody who gets a copy of this application.

So you can put in these if you want to print with  tips. Why would you want to print with tips? Well you want that to be what would be used as instructions by your operatives – Use it to explain to them.

The way this form works: you would make entries of the amount of feed fed to the fish in each pond on a daily basis for the entire week.

So there’s Monday, there’s Tuesday and there’s Wednesday…

So for each day you’ll record the handwritten entry in terms of the Kilograms of feed you fed to the fish. Then in the next column for that day, you will indicate what the feeding response of the fish was. It’s a bit subjective, but generally with training (and experience) people learn to get an estimate on a scale of about 4 different levels of how responsive the fish were.

I will explain that as I go along.

So there are different labels that are used to indicate how responsive the fish were.

Alright, so let’s go back to the Main Menu. So if you want to print it, you just click “”Print Preview – With Tips”.

So you send this to the printer and you give it to your operatives. They can study that and you could use that for training to teach them how to fill in the form. Then when you want.

 

Then when you want to give them the forms to use, of course, then you’ll click “Print Preview – Excluding Tips”.

And that would actually get the form printed for you, available for you to use without all those tips on it.

Then you’ll make photocopies of that and give to your staff to go ahead and use in taking records from every pond that they put feed in.

Alright, now then you’re now going to go ahead and post entries when they return the forms to you.

You click this button (labeled) “Post Data Entries from Paper”

Alright, this is now the data entry interface in the application for information that is posted into the Daily Feed Record Sheet.

Right. So how do you make entries into it?

This is the first column here…

Now, in the form the person would have indicated the date, because this is a form that is used to capture data from Monday till Sunday.

So, it’s for an entire week (for each pond). S you just click here and choose (a date from in-cell drop menu)

Because this application is a monthly application, it will show you the dates for the entire month.

So you choose whatever month you want, and the application has been configured such that it will indicate Week Numbers.

This is useful when it wants to generate the Weekly Summaries.

Now the next column there, the “Feed Sheet”, that is relevant…you will decide on the numbering system, so you put the value in here…whatever the value is…alright..

Then the “Pond Name, Pond Number” whatever the label or identification method you’re using, you type them here.

Then the type of feed – you indicate that there

And then this is the amount of feed…total amount of feed. Now in this column here (before Monday) you would put in the amount of feed. That’s the total amount of feed meant to be given to the fish each day.

Alright then you see what quantity…because you know the number of fish that are there, you’ve estimated what they’re supposed to be able to consume.

So then you see what is administered on a daily basis and you do a difference between the start and end quantities in your bags on a daily basis.

So, this is Monday, this person says he fed them with 20 kgs of feed and the response of the fish was “E” (for “Excellent”)

As you can see on the scale here, “E” is for “Excellent”, “G” is for “Good”, “F: is for “Fair” and “P” is for “Poor”.

I have just added value by including a “Rating Score” because I felt it made more sense, using a computerized system now.

From paper based system that the best practice people gave use, what I did was to think up a way to do the scoring to rate the feeding response and therefore allow the computer to generate something that we can actually plot in graphs – which is what we have in this application.

So the operative indicates whether it was “Excellent” (or) “Good”, puts the amount of feed for each day, and indicates what the feeding response was using the label, but the computer goes a step further and converts the feeding response into values using a weighted average. I call it “Cumulative Feeding Response Rate”.

So what you have here is 3.14 which is actually a weighted average of the Gs and the Fs and the Es to give you an average for the week. So it’s kind of something that helps

On a daily basis actually, you see a summaries report – the app also converts them into numbers. So you’re able to plot the feeding response in terms of values and see what the trend is like.

And then at the end of the week, it still gives an average, which you can then compare . You can say you want to compare the weekly averages.

So for one week you compare with the other week and see how the Feeding Response has been over time.

It’s always better to study trends as against just looking at isolated values, because they don’t really tell you the full picture.

There’s always a trend when you’re dealing with  what is called a Batch Production System -which is what Commercial Fish Production is about.

Alright, then you have a column for observations and all of that. You type that in.

So basically you put in your values and the computer does its entries…So if I were to just do some dummy entries here now…

(Monday) Probably say here “19”, then ii say maybe it’s a “G” for “Good” Feeding Response…

You’ll notice in the right column there, under CUMULATIVE RESPONSE, it’s already computing, doing its averages. But it’s doing a Weighted Average. It’s not just a direct average.

(Tuesday) So then I say maybe 18.5, and I say maybe we have a “G” as well. Good

(Wednesday) I say maybe 21, and I say we have an “E” as well.

(Thursday) I say maybe 17, and I say we have a “P” – maybe there was a problem on that day.

(Friday) And ehm let’s see…this one…maybe let’s make it 19, and then this one (Feeding Response) for 19, that would be “Fair” right?

(Saturday) And then let’s say 20, go back up again, so it’s “Good” “G”  – consistent with what we wanted to feed them

(Sunday) Now let’s say this is 19 again and it’s just “Fair” – “F””E” as well.

Alright.

You watch the averages on the right that is the Cumulative Responses, because I think we had that “Poor: you can see how the Cumulative Average for the week – so generally it was “Fair for the week.

So the application also uses the Cumulative Response, the average we’re able to get for the feeding response and categorizes it in terms of whether it was “Good” it was “Excellent”,,,

You don’t have to do that, the computer automatically does that.

You just post in your entries. Get your staff to understand how to use the labels for Feeding Response Rating, and then the application will do its own scoring.

So you can imagine what this can do for you, if the team is trained to know how to give the proper description of the behavior of the fish, and also to feed the fish the right amounts of food.

You can actually use this to get a good indication of how the ponds are performing.

So you might be able to compare one pond with another pond. There are so many possibilities here.

But let’s go and take a look at the SUMMARIES

So when you’re done with this, just click the button here (labeled “View Summaries”)

… To let you see something…

Okay maybe, let me take you back (click “Post Data Entries from Paper”)

We have dates there right? (Under “Week Start Date” i.e. the first date for the week)

We have 26th of May, 2nd of January and all of that…

If I go here (Dates Drop Down Menu at top of worksheet) and I pick 6th of May, this allows you to narrow down to particular days that you want to see values for.

So you can see it allows you to just filter out all other periods and narrow down to a particular period you want to see.

This is a very useful feature.

You click SHOW ALL button (to display the full data)

You can also filter according to Week Numbers. You choose a particular week, and it will actually narrow down to that week, and you can actually print that out.

So that’s another useful feature – because your purpose is to use this application to do what is called Data Analysis for Decision Making.

Right, You want to see your data, you want to see what the wholistic performance of your fish  is like, and then use the information you get, to get an understanding or assessment of how well they are doing, and then take a decision or plan for further management.

So let’s go to the summary report. This is the summary report, you don’t post any entries here. Based on the entries you’ve made, you generate this report.

Now take a look at this. You can see what it’s done. It’s not the average – you can see it’s brought in the values.

Now, for you to really get a feel for what I’m talking about, look at the graph at the bottom that is automatically plotted.

Take a look at it – that’s the chart that is automatically generated.

The idea is that this chart enables you to look at what we can compare with the other week, on a daily basis. You can see that. Okay. So you look at the performance in terms of feeding response and you can actually get a feel for how they’re doing graphically. The same thing applies to the feeding on the right. You can actually see it there in another column bar.

It allows you to compare one week after the other, so as you add more data, week after week you’re able to compare – all through the rest of the month. On one screen. On what you call one-page sized report formats, you’re able to do this.

And if you want to print…just click PRINT PREVIEW where you can then just send it to the printer. It’s all ready to go.

 

It’s just for you to choose what you want to see and that’s what will be generated for you and you can actually just send it to the printer. And you’ll have it in your hands. And you can also convert it to PDFs as well, if you have a PDF (creation) application on your system.

Alright, so this is just to give you an idea of how you’re supposed to post entries into the Daily Feed Record Sheet.

I’ve also deliberately touched on how I came up with the thinking about putting in the Rating Scale, for you to understand what the Rating Scale is supposed to do for you.

As a business owner, as a Farm Business Owner running a fish farm operation, you want to get an understanding of what your data means. You don’t just want to keep data for sake of data…or just post it in.

It’s not just financial data. THIS is operational data, and it can tell you a lot of things that can help you anticipate what your financial data will look like!

Alright. So, I’ll do a separate recording for the one on the Pond Management Record Sheet.

In a previous life, before leaving to become self-employed, Tayo served for seven years (October 1994 to December 2001) as a high performing manager in Guinness Nigeria. A Nigerian man, @rosanwo, living in the diaspora got the courage to speak up about his case on social media, and as expected, many discouraged him and asked him to find a better medium to air his dirty linen, while some supported and sent him kind words.

It just amazes me how despite all the practical real world relevant, and life changing sense this many has continued to make with his writing, MANY MANY parents in this part of the world, who cannot claim NOT to have encountered his work, continue to put their kids, blindly through conventional schooling, with all it’s harmful aspects INTACT!!!

Suffice to say that MY kids will continue to spared THAT kind of damage…and you can be sure they ARE being TAUGHT to be unapologetic rule breakers…like I AM :-)

PII 076 : To Succeed, Your Marketing Should Be Like Breathing i.e. CONTINUOUS!

Evidence abounds in markets across the world that the most talented fashion designer may not always be the best paid. Neither will the best surgeon always be the most financially successful. Nor will the chef with the best culinary skills always have the most successful restaurant!

So being the best at what you do will NOT automatically make YOU BETTER at getting people to pay you to do it, than others NOT as gifted as you are!

The above examples are pointers to realities we see every day.  You probably know one or two examples you can think of that fit this pattern. That guy who never really did well in training but who rakes in more money from his practice that the other person that everyone knew was the school genius? Aha!

But what makes that happen?

Why is it possible that the individual who is so gifted at doing what s/he does (e.g. hairdressing, catering, graphics design, PC repairs, public speaking, consulting etc.) can end up not making as much money doing IT, as his/her counterpart who probably comes across as average?

There are several possible reasons. But the most common one is that those “less” gifted others who sell more, tend to be better at finding and winning profitable buyers than the gifted expert.

Not only do they know how to recruit buyers, but quite often they also know how to DELIVER compelling customer service during and after completion of sales, in a way that leads to repeat business.

So, the client may even admit that they are not the best, yet s/he might decide to stick with them all the same because s/he is sure they will give him/her their best at all times.

That would be better than having to deal with (say) a talented genius with an ego/attitude who acts like s/he is doing the client a favor!

I argue in this piece that if you want long term selling success – regardless of any adversity – you will need to make relentless smart marketing a way of life.

Among other things, you must LEARN how to recruit and make repeatable sales to high quality prequalified prospects. This will help you make money MORE profitably, and avoid shortchanging yourself in use of your wonderful abilities!

I’ve seen business owners who act like they believe announcing their solution as the best there is, will make buyers start falling over themselves to get it.

Nothing could be further from the truth – especially in today’s fast paced PC and Internet technology driven world, in which more and more providers are offering what are increasingly hard to differentiate solutions.

Never has the need to define and differentiate one’s self been more crucial for a business’ survival than the times we are in now.

To achieve name/brand recognition boosting outcome you need RELENTLESS devotion to intelligent in-bound marketing.

Like I always tell clients I coach in the use of Web Marketing Systems (WMS) I develop and implement for them:

“Marketing is the life blood of ANY business. Without it, a slow and certain death of that enterprise is likely!” – Tayo Solagbade

The above truth is not hard to appreciate. Without people (especially new people) getting to know about what you sell, it’s unlikely that you will be able to grow your sales. That could mean you would not be able to boost profits over time.

These are times when costs and expenses have become notorious for climbing higher at short notice – sometimes overnight, in markets like Nigeria.

As a result, NOT actively implementing strategies to drive margins up on a continuous basis can be a serious recipe for disaster and ultimate failure of a business.

Any business owner who wants to succeed for the long term, by defeating the worst possible forms of adversity, must come to terms with the above.

You NEED to have an emotional investment in the marketing of your business.

That requires being in a business for which you have an enduring passion. It simply cannot be something you adopt a detached intellectual disposition to. That’s a mistake very typically made by lots of people.

One reason I’ve noticed some people struggle to do marketing in a way that works for the long term, is they venture into businesses for which they lack passion to keep going.

Typically, it’s the money to be made that attracts them to the venture. But most times they fail to reckon with the challenge of adversity, that often comes in form of prolonged delays, disappointments, and setbacks that complicate life for entrepreneurs in their pursuit of success!

I’ve seen quite a number of people experience poor marketing reach and impact in their businesses, because of this lack of passion.

They just could not find the courage and conviction to put in ENOUGH effort, and to keep going. So they began to complain and ultimately got weary, and eventually quit.

Some people would argue that they only need to hire a specialist to do the marketing for them, while they focus on what matters – the “solution” that they create.

In some market situations and for some business models, this may be true. But even for them, things could turn out better if the brand owner were to develop more interest in the marketing of his/her solutions!

For the larger majority however, the reality, based on abundant historical and contemporary evidence, is that marketing needs to be a way of life.

It has to be something you commit to doing as creatively as possible, on a routine and relentlessly repetitive basis, by coming up with new ideas, concepts and strategies for getting the solutions you SELL noticed by the target audience you’ve identified to be in need of it.

EXAMPLE: The above is what Richard Branson has done SO WELL for his many different companies over the years.

And most times he’s gotten massive marketing exposure for the brands he promotes without spending ANY money!

If you know Branson, you likely know what I mean – he goes around doing all sorts of publicity stunts in ways and places where he knows the media will not resist capturing the moments to publish.

We’ve all seen one or more photos or videos that illustrate the point being made here.

What most of us however may miss is the fact that Branson, in many cases, was using the strategy of “Marketing Without Advertising” to draw the attention of potential buyers to new solutions offered by the Virgin group.

In other words, even though he was not directly asking people to buy, many times he was actually indirectly working to boost increased AWARENESS of his brand amongst larger numbers of the populace (potential buyers) – who then went on to talk about him to others!

“Shrewd” is the word that best captures what this genius of a man does, in my opinion.

But not all of us enjoy the advantage of being a ready target for media news hounds!

So we may not exactly be able to adopt the Branson approach.

However, we can use another strategy he employs – all of us can actually do this. And that is using article writing for low to zero cost marketing!

Branson – and many other highly successful business owners – especially in the developed world, write articles based on their experience and expertise for the consumption of their target audience.

While putting in useful information and education, they also find subtle ways to inject material that gets the readers to learn about solutions they offer.

Entrepreneurs at various levels of success use article writing in the above described manner on a regular basis…

They do it because it works and it costs next to nothing – BUT it’s far from being easy. Writing stuff that makes sense on a regular basis, for the long term is not a walk in the park!

But those who do it know they can use it to reach a potentially unlimited audience of buyers anywhere – especially when done using the web.

And this brings me to the crux of my message in this piece: The World Wide Web makes marketing as a way of life much easier than it used to be

During the pre-Internet days, the idea of marketing to reach a global audience at low to zero cost was more or less unthinkable. Only the big businesses did that, and even for them it was not an easy run.

A lot of money had to be involved.

Today, a virtual nobody (no pun intended) can use the web to inexpensively promote a solution s/he offers to massive numbers of people without leaving his/her home.

This means you and I can do it, if we learn how!

Indeed, and as I’ve said in many of my past articles, I’ve sold my custom Excel-VB software to buyers within and outside Africa who have NEVER seen me in the flesh till this day.

And that was made possible only by the Internet.

When leveraged with use of a Smartphone equipped with video, audio and photo publishing features, a results focused business owner can achieve elaborate marketing reach and impact at the cost of just his/her Internet connection.

But quite often s/he needs to know how to go about it, to get the desired results.

In other words, despite the fact that it promises more cost-effective returns, when used correctly, the Web still needs to be “worked” – often long and hard – by the business owner, for success to come.

And one of the important things s/he needs to understand is that PERSISTENCE is a key requirement for achieving marketing success – even when using the Web.

As one who has successfully used the web to get noticed by those who matter (i.e. potential buyers/partners), for years, I can state categorically that no room exists for overnight success in marketing, offline or via the web.

I should know. I’ve done – and do – both. Though today, I get over 80% of my sales from marketing to – and serving – clients online.

But many long years of hard work done with sweat and blood were required to get this far.

And I continue to put more into the process – which as the theme of this article indicates, is perpetual or never ending,

What has helped me succeed for the long term in marketing has always been my ability to be relentless.

My mental attitude is that no amount of marketing is ever too much…

…and I also believe that any day I do NOT invest quality time and effort in marketing my solutions to pre-qualified prospects is a “lost” day for me, which I will need to win back the next day or week!

To put it simply therefore, marketing, for me, is as essential to my business existence as BREATHING is to my staying alive. If I’m not doing it, then I feel like my business life is dying slowly from a lack of invigorating and rejuvenating OXYGEN.

Only when you adopt that kind of mindset can you be sure of generating a reliable stream of potential sales leads from high quality prospects,

This is because your consistent investment in putting the word out there using various strategies will add up over time in your favor.

People SEE the stream of material you propagate to promote your brand, especially when it’s done the MWA (Marketing Without Advertising) way, and they develop a positive disposition towards you and your brand i.e. they see your work as useful, even as it invites them to buy what you sell – without offending.

Sadly, I see too many business owners in this part of the world who seriously struggle to adopt this approach to promoting their brands.

Examples include Real Estate solutions providers who put in only the barest minimum towards marketing themselves.

For instance, some send out marketing offers with no branded online presence to back up what they are saying – choosing instead to use third party websites they believe deliver the same benefit.

But what they do often sends a negative signal to a serious minded high quality prospect who may conclude that such real estate companies do NOT take themselves seriously enough for him/her to take them seriously. And so s/he moves on!

Do you want to boost your chances of achieve long term, reliable selling success?

One that can defy even the worst periods of “recession” to attract buyers to you when others struggle to find them?

Make your marketing become like breathing for you – as prescribed in this article. Make it a way of life. Let it become second nature – something you do as a natural reflex, almost without thinking i.e. with what we call “Unconscious Competence”.

Do that and your business marketing success will be inevitable in the long term, regardless of adversity.
