No. 164: Develop the Ability to Monetize Your Ideas (True Story)

As an expert-who-speaks, potentially useful insights (i.e. IDEAS) about your field or subject may come easily to you. However, successfully implementing them in a way that equips you to earn ADDITIONAL income can prove difficult, if you lack the know-how.

This article uses a true story to explain why acquiring the know-how to monetize your ideas can make you more successful.

The text on the above page explains how I single-handedly created the market for my apps in Nigeria. Since then, I’ve gone on to win buyers even outside Africa.

In 2002, I became self-employed with the intention of using my IDEAS about spreadsheet automation to inform, educate and possibly inspire others in paid employment

I wanted them to achieve spectacular results like those I recorded while an employee in Guinness (click here to read details in my resume).

During that 7 year period, I basically functioned as an in-house custom spreadsheet software solutions developer. Wherever I worked, if I noticed spreadsheet automation could improve data recording, handling and report generation, I wasted no time in using my skills to make it happen.

But it was an informal role the company never asked me to play – and I never got paid for it. But I LOVED doing it.

Since I never bothered anyone to give me anything to make my ideas work, I rarely encountered any resistance from anyone.

Indeed, due to the fact that the solutions I developed very often addressed areas of pressing need in terms of report generation accuracy and speed, most times they ended up being formally adopted for use.

I succeeded in the above manner because in addition to my ideas, I had the know-how to make my ideas work.

In life, sometimes a person will have an IDEA, but s/he may not have the know-how to implement it successfully. This is why some people need to recruit others with the know-how, to whom they then explain what they believe is possible (in form of their IDEAS).

Henry Ford did that with the enginerrs he employed to build his first car engine. But not all of us will have employees we can challenge in that manner

When you are an independent consultant or solo entrepreneur, it may not be as straight forward as that …

Typically, you will have to reach out to some other person with the know-how.

Sometimes however, such a person (typically called an “expert”), may be limited by training or bias, from seeing what the person with the IDEAS (who can be called the “visionary”) is seeing.

That happened to me a lot in those early years – until I decided to become self-sufficient.

I had ideas about new and better ways spreadsheet automation can be used to solve real life problems. And I was convinced they could work.

So I invested hundreds of hours developing the ABILITY to implement my ideas e.g. building Excel-VB apps to formulate rations for livestock, to automate Payslips Generation, to Manage Poultry Farms etc.

Then I also learnt how to PROMOTE them successfully to the right target audiences for profit.

The above led to my eventual success – and that’s why I argue that to succeed more, it’s best to intelligently acquire the know-how to make your ideas work.

One of the reasons I quit my job in Guinness over a decade ago (despite the great pay and career promise), was that I kept feeling stifled with regard to using my ideas.

I often got spreadsheet automation (and other) ideas I wanted to implement. But due to the limitations imposed by roles and positions, I had to hold back or even abandon them.

It wasn’t that anyone stopped me.

Instead, going further was seldom easy to justify with regard to my job description and formal responsibilities.

Even the spreadsheet automation solutions I’d gotten adopted had initially earned me stinging criticism from colleagues and superiors who failed to see the potential.

The situation made me feel like I needed more room to apply the ideas I had – especially with regard to spreadsheet automation.

It became clearer to me that I would always be limited in terms of how far I could go, if I remained in paid employment. As time went on, a series of other events led me to the conclusion that I needed to be free of the restrictions imposed by a 9 to 5 job, to really explore the implementation of the ideas I had.

Eventually in December 2001, I quit my job and went out to offer my Spreadsheet Automation Solutions to the bigger world.

I soon found out within a few months, however, that even “experts” who taught “Advanced MS Excel” in business schools, did NOT have an inkling of what MS Excel-VB automation could do for business users!

It was a rude awakening: My initial thinking had been that I would easily find willing allies amongst such people – and even those who ran software programming schools – to implement my ideas.

In fact, I even (VERY wrongly) assumed I would meet some who could comprehend what I did with Excel-VB code.

To my astonishment, they often ended up speechless on seeing my apps!

Some were however not impressed – like one Indian faculty head of a popular ICT school in Ikeja, Lagos-Nigeria, who bluntly told me (after I proposed teaching MS Excel-VB there):

“No one will buy software you build with MS Excel – that’s not even real software! Come and register with us to learn real programming!”

I smilingly thanked him and left – knowing that he was wrong, and determined to prove it.

You see, I had the unique advantage of having ALREADY developed such solutions for serious business use in a multinational. So I knew I only had to find the right audience in the real world.

It is on record today that my custom Excel-VB driven software get purchased by buyers from both within and outside Africa (and in case you didn’t know it, Professional Excel Programming has been big business worldwide for decades).

Indeed, my MS Excel Heaven Facebook page has over 60% of its fan base from Asia – especially India!

Here’s another point worth taking note of…

Employees in client companies have approached me to teach them Excel-VB – and some revealed they attended certification courses in the same ICT School I mentioned above!

Yet they ended up working as employees in IT departments of my client companies!

Out of curiosity I asked them why they did not start their own businesses…

Their answers showed they lacked the know-how to monetize their expertise in the programming languages they learnt, by creating solutions they could sell profitably.

Their “school” did not teach them that “small” but crucially important bit!

So you see, they had the knowledge and skill – but lacked the know-how to monetize it!

As a result, the best they could do was to take up paid employment.

That was the difference between me and them.

But unlike them I did NOT have a single ICT certification or qualification.

Yet, I was able to successfully take my self-taught “programming skill” and monetize it.

I continue to do that today(e.g yesterday I published part 1 of 4 in my new Ebook series on Best Practice Farm Business Management, which is a compilation of past articles, and related MS Excel calculation workbooks. Click here for more

Screenshot of online store - The ebook went LIVE in my online store a few minutes ago...click here to view!

The best part is that (unlike when I was in paid employment) I do NOT have to wait for anyone to give me permission to do any of the above.

When I started out, I knew I had to be able to “promote” my ideas effectively. So I began searching for information and education that could help me – such as articles, reports etc.

The Internet proved very useful in this regard.

Indeed the web remains my number one self-development resource till date [Tip: By the way, before you spend ANY money learning ANYTHING, try searching to learn it free online…you’ll be surprised how much money you save!].

Now, since I knew what I was trying to do was a bit unconventional, I focused on finding write-ups that offered insights beyond the usual stuff.

With regard to MS Excel-VB Solutions Development, I actively studied experts online who offered their insights.

One man really stood out for me: Pierre LeClerk.

His easy-to-understand tutorials, and sample workbooks opened my eyes to better ways to offer my solutions in the real world. And he told lots of real life stories based on his decades of experience working with internation clients that inspired me.

His website has tended to morph in name and form over the years. Last time I checked, it was at http://www.excel-vba.com/ – but you may do well to simply Google his name.

Apart from LeClerk, the big fat book titled Professional Excel Development that I purchased online in 2007, helped me take my know-how to a whole new level

Screenshot of book cover: Apart from LeClerk, this big fat book titled Professional Excel Development that I purchased online in 2007, helped me take my know-how to a whole new level.

On the aspect of “finding buyers”, painful past experience had taught me that placing adverts in print newspapers about my Excel Automation Service was a total waste of time.

Even today, despite the fact that I have created a lucrative niche market for my Excel software, I would still NOT place an advert in any print medium (or indeed online) to sell them.

That’s because conventional “advertising” does NOT work well with solutions like mine!

What I have found works is contained in business promotion write-ups by experts like Michel Fortin, and especially Burt Dubin.

Both preach(ed) the importance of using your writing to set yourself apart from the crowd, in a way that makes those who need anything you want, find your offers compelling.

I quickly devoured every write-up on that theme that I could find from both men.

They were a lot, but when you are HUNGRY to learn, “a lot” will rarely be enough. For instance…

a. Michel Fortin’s “Ten Commandments of Power Positioning” remains a bible or sorts for me.

b. Burt Dubin’s “Why and How to Get Published” taught me to use my writing to profitably promote myself/my works at zero cost.

It is the wisdom from their works that has enabled me successfully grow my income by creatively monetizing my ideas and my know-how again, and again, and again – for YEARS!

I’ve written in more detail about what I learnt from those 2 gentlemen in a past tribute article.

My recommendation is that you study their works, if you want to get similar results.

To get started, click here to read that tribute article I wrote about them and 3 other gurus, 2 years ago. It contains links to some of the pages on their websites. And you can of course Google their names for more.

Have a great week :-))

Ideas for Exploring Low Cost Feed Ingredients, When You Have No Laboratory On Your Farm

This article is a follow up to my earlier report titled “Reducing Catfish Feeding Costs (A Secret Weapon). At the end of that piece, I indicated my intention to address objections I anticipated would arise about the workability of the ideas advocated in it.

In case you have not read the first write-up, click here to do so, to understand where I’m coming from and how we got here. In that preceding paper, I discussed research findings (by African scientists under African settings) of viable low cost alternatives to expensive, and increasingly less available key ingredients – like maize, fish meal etc – for catfish feed production.(To get a full PDF version, with clickable links to referenced research papers and useful websites, send email to info at cbstudio dot biz.)

This Article Is Based On Real Life Case Studies

Nothing is better than real life proof to back the workability of new ideas proposed for adoption. Indeed, in our society, social pressures make people unwilling to invest effort in “testing” research findings. They want ready-to-use ideas. My understanding of this mental attitude in many farm business owners out here, informed my decision to provide this case-study based follow up.

In this article, I narrate 2 real-life Nigerian “Success Stories” – that demonstrate how resourcefulness, creative thinking, a little persistence, and a willingness to adapt, can help anyone overcome unfavorable or unexpected circumstances.

I also go further, to offer suggestions based on the success stories that you can use, to achieve your goal of adopting low cost alternative ingredients for making the rations you feed your catfish, in order to record substantial savings.

Don’t Try To Kill A Fly With A Hammer

Sometimes it pays to keep things simple. Most of the farm businesses in our society fall in the category of small or medium (even micro). Yet, they produce most of the farm produce consumed in this country. It goes without saying that they will not have the resources to run their own analytical laboratories.

But that does not mean they cannot successfully carry out trials using the identified alternative feed ingredients. We must learn to think out of the box.

And who says you have to build your own labs? What stops you from forming an alliance with a company that has interests to sponsor your efforts, for instance?

What’s more, a lot can be done before the need to test and analyze becomes necessary.

We must learn to operate the way developed societies do. Our farmers need to explore opportunities to collaborate with companies and institutions with a vested interest in utilization of their output. Need specific ideas? Call me.

Two Case Studies You Can Relate To

I have seen Nigerian based operations successfully do what I propose you do. In both cases you are about to read, I had the unique privilege of being an insider, working as an a actively involved employee.

I am hoping you can take away enough to help you implement an action plan for your farm business, to successfully adopt one or more lower cost alternative feed ingredients.

a. Wines Made From 100% Pawpaw Pulp in Matori, Lagos.

Early in 1994, I worked for 6 months as a trainee Sales Coordinator in a medium-sized wine manufacturing company in Matori area of Lagos. Pawpaw fruits were processed – via simple brewing, fermentation, and aging – into a popular range of fruit-based wines distributed (by GB Ollivant) across the country.

All we had in the small factory was a simple laboratory used to check key quality parameters at a basic level like color, sugar level etc. Uninhabited expanses of interstate land heavily populated with wild pawpaw plants, provided a seemingly endless supply of the factory’s major input.

The enterprising owner also wisely got people to collect and supply the fruits to his factory for a fee.

Now, get this: At the gate, we would negotiate a lower price based on over ripe pawpaw fruit in the pickup supply truck. The suppliers had no way of knowing that the over ripe ones were the ones we preferred for our process.

But since they knew no one would buy that from them anyway, they were glad to still earn income for supplying what would be considered “spoiled” fruit elsewhere. As a result, they always left happily, to return with another supply few days later. It’s not surprising that almost 2 decades after, this company is still going strong!

b. Switching From 20% To 80% Sorghum – With Massive Cost Reductions (Lessons from Guinness Nigeria)

As a young brewer in Guinness Nigeria Plc, I had the unique opportunity of participating in the amazing series of events (between 1995 and 1997) that led the company to gradually replace expensive and less available maize, with much cheaper (and more available) sorghum in the brewing process.

This became necessary due to the government’s ban on wheat importation. Apart from brewing plant (and process) modifications, the main thing done was to conduct a series of “trials”. Increased amounts of sorghum were added to the brews, to replace Maize, and the final product tested, with steps being taken to identify needed changes. Eventually they got it right. And the savings were enormous.

What You Can Do

Both case studies prove it can be done. You could argue that you do not have the resources Guinness did. I would counter that the owner of the wine company started as a very small one-man operation in his office, based on this approach.

And that’s one way to go about this. Look for ingredients that are not likely to be in demand for use by too many other interests, and work them into the preparation of your catfish feed. The research findings discussed in my first paper offer a useful starting point.

What is crucial is your mental attitude – you have to be willing to give it a try, with an open mind. The alternative is to complain and wait – probably futilely – for the government or some other group to come up with a solution. That’s not happened in decades. You can take your destiny into your own hands.

Here Are A Few Suggestions:

1. Explore Strategic Partnerships: Approach private sector companies that own labs for possible use of their facilities. Explore ways to offer win-win relationship e.g. assure them of preferential supply at special rate. You’ll be amazed what people assured of useful benefits will agree to. I say this from personal experience.

2. Collaborate With Others: Consider exploring the use of the alternative ingredients as a group. You can do this alone, or work at it with a group of fellow farmers. Get together with like minded farm business owners and discuss ways to conduct real-life pilot scale trials on your farms.

As a farm business owner you are an authority at what you do. It is YOU who should be telling the rest of the world – including the researchers from the academia – what works for your animals and your farm.

Your willingness to conduct pilot trials will equip you to better advise them about what you need from them to make their research findings work better for you.

3. Approach Farm Service Centers: Going by what I see the Lagos state government doing out here, this could be a wise thing to do.

Getting support from the Farm Service Centre located along Oko-Oba road, towards pursuing this strategy could make it easier to make 1 and 2 (above) happen. The government operated centre could facilitate the process.

Considering that there are already efforts being made by government to develop alternatives to traditional ingredients, this may not be a far fetched idea.

4. Liaise With Research Publishers: You can also reach out to the researchers who published the findings mentioned in my first paper which led to this.

In many of the papers (which I linked to in the PDF version of my paper), the corresponding author’s contact email is usually supplied right at the top. These people did the research because they want to help farmers succeed better.

I believe they’ll be excited to work with you, in implementing the findings on your farm. It would be a win-win for you, and them. And the country – or indeed the continent – as a whole would benefit!

Top 5 Steps To Perfect Employees

A few years ago, I was invited by the Center for Management Development, to deliver a one hour lecture based on a management research paper I’d just written titled “Self-Development As A Tool For Achieving Career Advancement“.

In delivering that paper, I decided to look at the subject from both perspectives i.e. that of the employer, as well as the employee’s. It’s always the best way, because both parties must work together to take the company forward. This article is based on excerpts from that lecture.

What follows below, are 5 Proven Steps You Can Take To Develop A Perfect Employee Workforce.

1. Demonstrate Management Buy-In

This is a fundamental requirement. Aim to demonstrate at all times to all parties involved that you (i.e. management or decision makers) are unflinchingly committed to helping employees develop their capacities optimally, in order to meet the company’s workplace performance expectations. In other words, you must back your words with action. Or better still, walk your talk.

For instance, let’s say you demand that sales reports be e-mailed in by field officers country wide over the weekend, for use in generating weekly reports for the 11a.m Monday review meetings. If some sales personnel work in locations with unreliable Internet access, you will need to arrange viable alternatives (e.g. a mobile wireless internet enabled laptop). Without this, reports are likely to come in late…and your employees could get discouraged or even frustrated. The same reasoning applies to asking factory workers to improve weekly output, without resolving a long standing problem of late input delivery by suppliers.

Do not give your employees any reason to believe you do not mean what you say.

Challenge them by showing you are committed to doing whatever it takes to support them towards achieving the goal you have announced. There’s however no need to go on a spending spree to make this happen. Simply assess viable options for making your plans work, then explore ways to implement them, as cost-effectively as possible. About eighty percent of the time, there will be a lower cost way to get things done, than the first ones that come to mind. Do more thinking, questioning and searching, to get it. Once everything is in place, let employees see that it is, and make you rules about non-performance clear to all concerned.

With management buy-in established and demonstrated, the next steps outlined below, should be easy to implement.

2. Focus On In-House Training

Too many times business decision makers feel they only need to throw money at employee training and development, to improve workplace performance. The truth however is that human beings are simply too complex to be treated like machines. With people, input does not always result directly in the output you want. And that’s why personalized (experiential) learning in a familiar environment tends to work better for us.

Why send another group of employees out to attend a training course, when a competent, experienced employee who has already been on THAT course (and has shown evidence of using what s/he learnt to improve job performance) is available?

Apart from being familiar with the peculiarities of the working environment of her colleagues, such an employee would also be able to develop case studies by drawing from her personal experiences. She could use such case studies in giving illustrations, which the others would possibly be able to relate to, making the learning experience more real.

Project based in-house employee training could also be considered. In this case, a group of employees could be made to learn by working together in multidisciplinary teams on meaningful problems drawn from their working environment. This kind of approach produces a self-help, mutual leaning atmosphere that enables the organization to identify and utilize “trapped” pockets of “experience and wisdom”.

Years ago, the above approach afforded me a very rapid rise from the lower cadres into senior management roles in a large corporate multinational, in less than 7 years of joining the company. The company’s decision makers were smart enough to see that I made good use of any learning I was exposed to. So they repeatedly chose me to go on high profile secondment assignments (e.g acting as departmental head, and also working as a member of key project groups comprising senior executives – even though I was not one). I was also nominated to attend key learning events, in and out of the country, with a view to subsequently returning to conduct similar learning events for other employees. The benefits to the company were multi-faceted.

Apart from my personal experiences, verifiable studies have equally shown that in-house training delivers more value for the money invested – in many cases. There will of course always be exceptions. However if your company really wants to move ahead in this regard, you will find it useful to follow the guidelines offered above.

3. Entrench A Reading/Thinking Culture

A good library, well stocked with relevant books, magazines etc all loaded with up-to-date information, will not get visited if employees are not made aware of its existence. In addition, employees must be encouraged to invest in useful (“How To”) books and do it yourself tools (e.g. Typing Tutor CDs, audio books, e-books, pod casts, webinars, teleconferences, membership websites etc).

Managers, executives and other leaders who are in a position to influence, should themselves set the example by adopting healthy reading/thinking, learning and re-learning habits. They could for instance, take time to stimulate the thoughts and interests of their reports by sharing insights they get from their own learning. Before long the culture will spread across the organization as a whole with very noticeable benefits.

There is of course the need to strike a balance between reading, and reflection on what is read – as captured in the quotes below:

“Reading can be a powerful catalyst for thinking; it has the potential for stimulating wisdom.” – Michael Angier

“Reading without thinking gives a disorderly mind, and thinking without reading makes one unbalanced” – Confucius

4. Deliberately Use Job Secondments For Employee Development

Secondment of employees to higher or parallel positions to the one they are already familiar with, could be utilized to develop them. The organization will however have to make EACH employee realize that going on secondment is not an end in itself, but a means to an end.

In other words, let them know that going on secondment is meant to be a developmental move for them. What’s more, upon completion of the acting assignment, the boss to whom the seconded employee reports needs to challenge her to outline what learning she has picked up. It is infact advisable that every such employee, be made to take a short break (could be a day or two) to reflect on her experiences and submit a written report upon returning to work.

Nothing helps to cement learning acquired from experience better than a review via personal reflection. During this activity, all actions carried out during secondment are “re-visited”, and decisions reached by the employee on how she would behave when confronted with similar challenges in future.

Successful employees interviewed by researchers often mentioned their on-the-job experiences – both good and bad – as having the greatest impact on their development. This is very useful information, that has guided smart business decision makers to continually explore better ways to provide job-based developmental experiences for their employees. By implication therefore, organizations that truly want “ideal” employees (i.e a well-motivated, effective and efficient workforce) will need to systematically expose individual members of their workforce(s) to relevant job-based experiences.

5. Institutionalize “Experience Sharing” By Older Employees With Newer Entrants

In this final step, the key objective is to shorten the learning curve of new (or less experienced) employees. It is a highly effective strategy that’s been in use for years (in various forms) by successful organizations the world over.

Consider this analogy: For those of who had the opportunity of growing up with aged parents, grandparents or relatives, the value of life learnings picked up from these older people, who had experienced them, often remains immeasurable. The foregoing is why one such young person can get described as having an “old head on his/her young shoulders”.

There’s no sense in letting younger/less experienced persons go through the painful process of making all the same mistakes and traumatizing discoveries that older/experienced employees already know how to avoid. Parents who spend time/share their own learning with their children actually spare the latter the pains of finding out those same things the hard way i.e. by themselves.

To put it another way, why should we waste valuable time re-inventing the wheel?

Relating this to the workplace, your company’s employees could benefit more if you engage a competent workplace/career coach(or even a retired, but highly skilled ex-employee) to spend time with them as individuals and/or groups – sharing experiences, and helping them make more sense of them. We need to enable our organizations to rise beyond our current levels of achievement, by equipping those coming after us with knowledge/skills we have gained.

A few hours with an accomplished individual can dramatically enhance the ability of the exposed employee(s) to perform better at work, to meet the company’s expectations. You will spend less and get more long lasting benefits to your people using this approach, than if you simply sent them on a generic external training course. (Fill/submit this form, and a free PDF copy of my 47 page management research paper titled “Self-Development As A Tool For Achieving Career Advancement“, which offers more information on this subject, will be sent to your inbox).

Summary

In today’s rapidly changing world, organizational decision makers must realize that if they want sustainable improvements in employee productivity, it WILL NOT happen through repeated resort to salary increases or even promotions.

Instead, getting employees to willingly give their best efforts at work, can only be reliably done by setting up a self-sustaining environment that perpetually makes the employee feel good about doing his/her job. The 5 steps outlined above, if intelligently adapted, can help you achieve that goal.
